Give Direction, Not Directions

“Check the fuel pressure.”
“Test the alternator.”
“Pull the intake and inspect the wiring.”

At first, it feels efficient. The owner already knows the answer, so they just tell the technician what to do.

But over time, a hidden problem shows up:

The team stops thinking.

They stop diagnosing. They stop solving problems. They start waiting for instructions.

And suddenly the shop can’t move forward unless the owner is there every minute.

The real job of an owner isn’t to give step-by-step instructions.
It’s to give clarity on the destination.

Story

A shop owner named Carlos ran a strong European repair shop with talented technicians.

But every complicated job ended up the same way.

A technician would walk up to the front counter and say:

“Carlos, what should I check next?”

Carlos would walk to the car, look for a minute, and start giving instructions.

“Check voltage at the connector.”
“Pull that sensor and inspect it.”
“Run the scan again.”

The technician followed every instruction perfectly.

But the next time a similar problem appeared…

They asked Carlos again.

His team was skilled—but they weren’t thinking independently.

Here’s how to put that into practice.

Step 1: Define the Outcome

Instead of saying:
“Replace the fuel pump.”

Say:
“Find out why the car is losing fuel pressure.”

Set the goal, not the steps.

Step 2: Ask Thinking Questions

When a technician asks what to do, respond with questions like:

  • “What do you think the issue is?”

  • “What have you tested so far?”

  • “Where would you check next?”

This builds real diagnostic thinking.

Step 3: Let Them Work Through the Problem

Resist the urge to jump in immediately.

Give them time to think and test. Some of the best learning happens in that uncomfortable gap before the answer appears.

Step 4: Confirm and Coach

Once they present their answer:

  • Validate what they did right

  • Fill in any gaps

  • Reinforce the thinking process, not just the result

Quick Leadership Rule:

If the team always asks what to do next, the owner is giving too many directions.

If they come with ideas and solutions, the owner is giving the right direction.

When that shift happens, the shop stops depending on one person for every step—and finally starts running like a true business.
